Empty States Are the Highest-ROI Screen You're Not Designing

A user signs up. They complete the flow. They land on a blank dashboard. They leave and never come back.
That sequence happens millions of times a day across software products. The screen that caused it gets two hours in the design sprint and three hours of dev time. Then it ships.
Empty states — what users see when they first land on a screen before they've added any data — are treated as edge cases in most product teams. The logic: they're temporary. Once users set up their workspace, post their first content, connect their first account, the empty state disappears. So teams spend the design budget on the steady-state experience.
The flaw in that logic: steady state requires passing through the empty state first. Users who hit a blank screen without adequate guidance abandon at three to four times the rate of users who see a pre-populated example or guided prompt. Empty states aren't edge cases. They're the primary conversion bottleneck most products never examine.
What Actually Happens When a Screen Is Empty
The psychological mechanism here is ambiguity aversion — a well-documented cognitive tendency to prefer a known risk over an unknown one. When a user faces a blank screen, they can't predict what "filled in" looks like. They can't assess whether the effort to populate it will pay off. They can't accurately gauge how much effort is required.
That uncertainty isn't just uncomfortable — it's actionable. Humans under ambiguity consistently underestimate their confidence in the right action and overestimate the probability of wasted effort. In behavioral economics terms, the blank screen triggers Ellsberg's paradox: faced with an unquantifiable risk, people choose not to play.
The user who bounces from a blank dashboard isn't being impatient. They're making a rational inference: I can't tell if this product works for me, and I can't find out without expending effort I'm not sure I want to spend. That's a product failure, not a user failure.
The Onboarding Gate Nobody Talks About
There's a broader failure in how most teams think about onboarding. Most activation frameworks focus on the steps that bring users to the "aha moment." What they skip is what users encounter at the aha moment if they don't immediately experience it.
The aha moment in most data products, task management tools, and analytics platforms is seeing your own data behave in a way that demonstrates value. Before that happens, there's a gap — the zero state, when no data exists yet. That gap is where most products lose users they've already paid to acquire.
The empty state is the bridge across that gap. A well-designed empty state communicates:
- What this screen looks like when it's working
- What the user's first action should be
- That the team anticipated this moment and built something for it
Most empty states deliver none of these. They deliver a generic "nothing here yet" illustration and a vague call-to-action button. The user's question — is this going to be worth it? — goes unanswered.
What Good Empty States Actually Do
The frame shift: stop thinking of empty states as a waiting room. Start thinking of them as a preview.
The highest-converting empty states show users a credible simulation of what the populated screen looks like. Not a blank template. Not a cartoon about emptiness. A realistic mock of what their data will look like once they've completed one meaningful action.
This solves the ambiguity aversion problem directly — the user can now assess the ROI of their effort because they can see the output. It sets a concrete target. It functions as implicit instruction: this is the thing you're trying to achieve.
The best-known example of this pattern is Spotify's empty library state, which shows users what populated playlists and saved albums look like, with explicit prompts to take those specific actions. The user doesn't have to imagine the value. They can see it, and see exactly what to do next.
Contrast with the typical B2B SaaS empty dashboard: a generic "you haven't added anything yet" message with a CTA to a setup wizard. The user's question — is this going to be worth it? — still goes unanswered. The wizard promises an answer eventually. Most users don't wait.
The Design System Consequences
Empty states also carry a progressive disclosure problem at the design system level. Because they're treated as edge cases, they often exist outside the main component library. Different screens across the same product have inconsistent empty state patterns — some use illustrations, some use text, some use modal prompts.
The result: an experience that tells users the product team didn't think through what they were building. Inconsistency in empty states signals something beyond visual messiness. It signals that the team didn't anticipate this moment, which means the team didn't anticipate the user.
Consistency in empty states signals the opposite. It reads as product maturity, and product maturity is a trust signal. New users are evaluating whether to invest their time in your product. An empty screen that looks designed — that has the same visual language as the rest of the product and clearly knows why it's there — communicates that the team has done this work before.
Performance Data Teams Are Missing
The metric most teams track for empty states is click-through on the CTA. That's the wrong metric.
The right metric is the transition rate: what percentage of users who land on an empty state populate it with at least one real piece of data in that session? That number is the real measure of whether the empty state is doing its job. A high CTA click-through rate combined with a low transition rate means users are trying and failing, which is worse than not trying at all.
The second metric worth tracking: the difference in retention between users who populated their first empty state in session one versus users who didn't. This cohort comparison, more than any usability study, will tell you how much an empty state failure is costing you.
The Audit That Takes Half a Day
The empty state audit is a half-day exercise. Pull up every primary screen in your product. Navigate to it as a new user with no data. Document what you see.
For each empty state, ask:
- Does the user know what this screen does when it's working?
- Does the user know what action to take first?
- Does the design reflect that a real team anticipated this moment?
Most products fail at least one of these questions on most screens. The ones that pass all three consistently convert new users at higher rates — not because they made a clever design decision, but because they respected the uncertainty the user arrived with.
The blank screen isn't an absence of design. It's a design decision. The question is whether you made it deliberately.
